Why an account that “runs fine” still loses money

Google Ads is up and running at most companies. It delivers clicks, the occasional enquiry, the monthly invoice is debited – so everything seems to be in order. That is precisely the problem: an account that works somehow is rarely questioned. And because every Google update hands more of the work to automation (Performance Max, AI-driven bidding, “AI Max” for Search campaigns), more and more decisions disappear into a black box that nobody checks any more.

  • 1. Conversions measure the wrong value. If every page view, every click on “call” and every newsletter sign-up counts as a “conversion”, Google optimises for activity instead of revenue.   • 2. Search terms nobody would ever have bought from. Without consistently reviewing the search terms report and maintaining negative keyword lists, you pay for enquiries from job applicants, competitors, tinkerers and “free of charge” searches. In almost every account we find double-digit percentages of wasted budget here.
  • 3. Performance Max without guardrails. PMax is powerful, but greedy: without brand exclusions, audience signals and clean asset groups, the campaign devours cheap brand clicks and credits their conversions to itself. That looks like top performance – but it is often just reallocated revenue you would have had anyway.
  • 4. A bidding strategy with no data foundation. “Maximise conversions” on an account with five conversions a month is like flooring the accelerator in fog. We check whether your strategy matches the volume of data available – and whether a target CPA/ROAS is realistically calibrated.

  • 7. No view of the competition. Auction insights and ad libraries reveal where you are over- or underbidding. Without that context you are optimising blind against opponents you cannot see.
